Where to start with AI automation: a founder’s playbook

Most teams try AI in the wrong place first, then conclude it doesn’t work. Here’s the sequence that actually reclaims hours and revenue, without a big rip-and-replace.

If you run a growing business, you don’t have an “AI problem.” You have a time-and-leakage problem, hours lost to repetitive work, leads that go cold, numbers scattered across tools. AI and automation are just the fastest way to fix those leaks. The mistake most teams make is starting with a shiny tool instead of the leak. So let’s flip it.

1. Find the leak before you pick a tool

Spend one afternoon writing down where your team’s week actually goes. Look for three patterns: work that repeats (copy-paste, data entry, chasing), moments where things slip (a lead that waited too long, an invoice that never went out), and questions you answer the same way every time. Those three lists are your automation roadmap, ranked by pain.

2. The four places automation almost always pays first

Across most businesses, the highest-return automations cluster in the same four areas:

  • Speed-to-lead. Responding to a new enquiry in seconds instead of hours is the single biggest, cheapest conversion win there is. An instant, on-brand reply that qualifies and routes the lead pays for itself first.
  • Follow-up that never forgets. Most revenue is lost in the gaps between touches. A sequence that nurtures every lead until they book removes the “we got busy” failure mode entirely.
  • The busywork tax. The quiet hours spent moving data between apps. Connect the tools once and that time comes straight back to your team.
  • Knowing your numbers. One live view of pipeline, spend and results, so decisions run on data instead of gut and month-end scrambles.

3. Sequence it: one system, not ten experiments

The teams that win don’t launch ten disconnected tools. They build one connected system, in order. Start with the leak that costs the most, prove it works, then let each automation feed the next: leads flow into follow-up, follow-up into your CRM, your CRM into a dashboard. Each step compounds because the data is already flowing. Ten clever point-solutions that don’t talk to each other just create new copy-paste.

4. Where AI actually belongs (and where it doesn’t)

Use AI for the judgement-light, high-volume work: drafting the first reply, qualifying and enriching a lead, answering the same support question for the hundredth time, summarising what changed this week. Keep humans on the judgement-heavy, relationship-defining moments. The goal isn’t to remove people, it’s to stop spending them on work only a machine should be doing.

5. What “good” looks like

A well-built system is invisible. New leads get answered instantly, day or night. Nothing slips. Your team spends its week on the work that actually grows the business, and your numbers are one glance away. It gets stronger every month instead of depending on hiring or heroics. That’s the bar to aim for, and it’s closer than most founders think.
